As one African-American artist on a prominent museum board told me, "I felt even more tokenized than if I had been part of some kind of Artists'' Council or African-American Council." The only way to reconcile our resources with our goals was to start doing whatever we could to start nudging in the direction of our dreams. We invited local artists and community groups to perform. We experimented with everything--hours, front desk staffing structure, community programs. We scrounged for free couches.

Over the past three years, we''ve tripled our attendance, doubled our budget, and, most importantly, established deep and diverse relationships with community members, artists, and organizations across Santa Cruz County. We have prioritized opening up to as many partners as possible through collaborative structures that scale.

In my experience, innovation is about flexibility, capacity, and collaborative relationships. Guard staff who are willing to let an artist step between two panes of glass to perform. That said, the fact that we work with contemporary artists can also create a lot of stress in our institutional systems.

For example, in Santa Cruz there is a huge community of creative people who identify as artists in non-traditional media. I wanted the details of the residency to be shaped by the people who got involved with it, so it needed a structure with an edge that could be pushed against in different directions.

But the VSA has taken an intentional approach to these structured conversations with the goal of putting the (arguably) best part of conferences—the side conversations and hallway discussions—front and center.
